The Power of Asking the Right Questions

Defining the right problem requires asking the right questions. If the problem is framed too narrowly, it could limit an effective solution — much less an innovative one. Indeed, if you can move beyond stated needs and dig into what really excites and motivates an individual, group, or company, then you can begin to propose solutions that are functional, wonderful, and cost-effective.

For example, in the 1960s, IBM was seeking the answer to a key question: “If a more reliable, cheaper, and faster process for photocopying were available, how many more copies would people make in a given year?”

The problem was framed too narrowly as “copies from originals” rather than considering a potentially much larger market that included “copies of copies of copies.” There was a big, missed opportunity that might have been anticipated if the right questions had been asked.

Challenging the Problem Statement

Never accept problems at face value. Always challenge them to either affirm their validity or recast them after further investigation. While we want to be very sensitive to what stakeholders, clients, consumers, or patients, tell us, we must be cautious about accepting their highly biased reports and their conclusions about what it all means and what they think is the best response.

The real problem may be masked for a variety of reasons: it is easy to be misled by a less serious problem or a symptom. Take time to periodically review and reflect on all the information gathered from interviews and conversations with stakeholders, all aspects of the context, precedent searches, and any other relevant sources. A main goal is to develop a deep, objective, evidence-based understanding of the issues, constraints, challenges, and possibilities surrounding the problem along with its root causes.

Avoiding the status quo and business as usual even in asking initial questions about the problem is an important part of a design thinking mindset. Analyze, organize, visualize, and quantify the information collected in a way that helps to clearly articulate the essence of the problem, or at least build a working definition of the problem as it evolves.

10 Key Steps to Solving Hard Problems

Consider the following 10 steps to look a problem in the eye and start the process of idea generation:

1. Document

Document specific and frequently expressed points or noteworthy comments from interviews with stakeholders, emphasizing different sides of the problem or illuminating some aspect of the problem.

2. Identify

Identify areas for further research to complement the interviews. Because stakeholders often have difficulty articulating needs and problems, there is an opportunity to be creative in identifying what’s truly relevant.

3. Develop

Develop lists, diagrams, and images highlighting key context observations. Graphics can render lots of complex material in a way that is far more readily understood and interpreted. Information that is translated into diagrams can inspire creativity and help think about possibilities for solutions.

4. Formulate

Formulate new questions related to the validity of the initial problem statement. Immerse yourself in another person’s environment and circumstances to gain insight. Be genuinely curious to keep learning about the situation.

5. Note

Note any novel or unexpected patterns, relationships, or insights that may be evident in order to go beyond a superficial understanding of the problem.

6. Eliminate

Eliminate the mass of extraneous material (carefully). Give gentle direction to stakeholders to help stay focused on the issue at hand. At the same time, remain alert to valuable bits of information that may spontaneously emerge as something unexpected. They could be clues to a possible solution.

7. Uncover

Uncover the fundamental causes of the problem or basis for the project. Possibilities become evident when you sincerely empathize—spend time, keenly observe, and engage—with stakeholders.

8. Collapse

Collapse a seemingly overwhelming problem into smaller, more manageable components (but keep the big picture in mind).

9. Filter

Filter the relevant information into two categories for complex problems: general and specific. This will facilitate initial idea generation by not overloading that phase of the process with too much information at one time.

10. Set Forth

Set forth the scope of the problem including constraints, concerns, and challenges. Also include the ultimate objectives, hopes, and dreams (and their rationale). These could be considered the design criteria on which proposed solutions are evaluated.

Conducting this analysis is essential to set the stage for the most meaningful idea generation session. Then you’ll have the multidimensional and coherent understanding of the problem and its context from different points of view which is what you need to start brainstorming and solving the problem as you now fully understand it.

Ultimately, this knowledge will help you transcend the initial problem in a way that could lead to a highly responsive, even magical solution one not previously imagined by the client or stakeholders.

You’ve probably seen or heard someone talking about how selling online products and digital courses is as easy as 1, 2, 3 and you’re making $10,000 in your sleep overnight.

Well, I hate to be the one to break it to you, but they’re only half right.

The part they are right about is that yes, you actually can create something you love that helps people and, with the right systems in place, you can make money in your sleep!

The concept of making money at any given moment of the day on autopilot was enough to send me down the rabbit hole of learning how to create online products for one simple reason: to no longer trade time for money, which gives me all the time in the world to do more of what I love—creating.

What they don’t tell you is all the things that go into creating something online so it actually works. So, I’m here to spill the tea on why I agree that you should learn how to create products because it does create time and financial freedom!

But not until you know the six misconceptions to avoid when creating an online store and digital products.

Misconception #1: All You Need is a Product

This is the most common misconception.

Not only do you need a product, but you need a product that offers immense value to your customers!

If you don’t know how to create a product that people actually want, everything else is completely uphill.

Trust me, I’ve created many products that didn’t sell because I thought they were brilliant, but they weren’t what my audience needed. So, they flopped.

Misconception #2: All You Need is Tons of Followers

When working with my influencer client who has 1.1 million followers, I, like many others, assumed that because she had so many followers, all we had to do was create a store, a product, launch it and we’d be swimming in champagne.

Not quite.

It was actually much more difficult than even my smaller creator clients. Why? Back to misconception #1: We didn’t know what her audience wanted from her or what they’d buy.

Here’s the good news: this means you don’t need a million followers to get started.

Misconception #3: Creating a Digital Product is Quick & Easy

Here’s what ChatGPT told me about why that doesn’t work:

“Crafting high-quality digital products takes time, from ideation to testing, and rushing the process often leads to subpar results.” – ChatGPT

Straight from the horse’s mouth.

Taking my time to get feedback from my ideal customers, testing colors, prices, and branding strategies has been the difference between a successful product and a flop.

Does it take longer? Yep. Is it more successful in the long run? Totally.

Misconception #4: I Need to Be a “Creative

Let me tell you about my client Teresa.

Teresa is an expert in diversity and inclusion. She’s worked with fancy government agencies, training them on how to create inclusive work environments.

Not your traditional singer, writer, dancer creative type, right? But like I always say, we’re all creatives—especially educators!

Teresa came to me yearning for more. We realized all the PowerPoint presentations, resources, and toolkits she’d developed over the years were perfect digital products!

Maybe you’re thinking, “Well, I’m not a traditional creative. How can I apply this to what I do?”

If you’ve poured yourself into something—whether it’s business, education, automotives, or woodworking—you have a digital product waiting to be created. 

Hell, if you’re a plumber you have a digital product!

Focus on your expertise. What do you love and do well that you could teach others? That’s your digital product.

Misconception #5: Having a Brilliant Idea is Enough

Having a brilliant, magnetic, creative idea is cool, but it’s not enough.

Why? Because while you think it’s a great idea, it’s not about what you think. It’s about what other people need.

Before you dive into spending hours on a product nobody needs, do some market research.

In 2021, I bought a program from someone who had made $20 million online with her course about…creating courses. While her program had great information, it lacked one crucial piece: teaching how to create a course that your audience wants.

This will be the difference between a successful product and one that’s only good for you and your dog.

Misconception #6: You Can Learn Everything on YouTube

This is the most underrated misconception to avoid.

There are three main reasons learning only on YouTube doesn’t work:

  1. Time-Wasting: You’ll spend countless hours sifting through clickbait videos that teach you nothing. Unfortunately, there’s a lot of misinformation out there.
  2. Lack of Customization: Your creative magic is yours for a reason. While you might find useful information on YouTube, it’s not tailored to your unique expertise, experiences, and needs.
  3. Mindset Shifts: YouTube can’t teach you how to break through limiting beliefs that block your success. Shifting your mindset is vital to taking your creative magic to the next level.

Invest in yourself. A one on one mentor is your best option to get REAL results, but if that’s a little outside of your budget at least invest in a program that gives you the step by step of it so you can shave off valuable time you might otherwise spend on doom scrolling just to find something that works.

Between the demands of work, life, and the never-ending cycle of bills, we often put our development, learning, and self-improvement at the bottom of our daily to-do lists.

When I was younger, I typically justified this in two primary ways:

  1. Lack of Control – I believed I didn’t have a choice. Things were beyond my control. Excuses like “I’m just so busy,” “My boss is unfair,” or “I’m just not as fast as my colleagues” were my go-to justifications.
  2. Fear – I was afraid of not being next in line for a promotion, of not getting my next raise, of not being enough. Although I never missed a promotion, I wasn’t exactly the healthiest individual. Years later, burnt out, overworked, and with no sense of who I was outside of work, I collapsed.

It took years (and thousands spent in therapy) to realize both excuses stemmed from the same place—a deep-rooted insecurity.

Self-Worth & Work

Unbeknownst to me at the time, my self-worth was directly tied to my job. My value depended on what my boss thought, how hard they saw me working, and how much time I spent in the office (this was clearly before COVID).

As I’m sure anyone in a similar situation can attest, I allowed the allure of winning to eclipse everything else in my life including myself.

For those who are good at it, business is fun. Winning contracts, pursuing leads, figuring out a new code base, it’s all exhilarating! But that excitement wasn’t enough to compensate for everything else I was losing.

In the grand scheme of a universe that’s at least 13.8 billion years old (and likely older), it’s silly to think anyone including your boss, can dictate your self-worth or justify your existence.

Think about it. For all the great philosophical minds that have come before us—Jesus, Buddha, Mohammad, Confucius, the ancient Greeks—no one can definitively explain why we are here, as a species or as individuals.

Before You Freak Out

Years ago, this uncertainty would have terrified me. The not knowing used to bring anxiety.

Now? I’ve realized it’s one of the best parts of life: No one can tell me or you why we are here. Which means we get to figure it out for ourselves—if we choose to.

Most of us got to where we are today by doing what we were supposed to. By following the rules.

But in doing so, we likely left pieces of ourselves behind. Pieces we miss even if we don’t realize it yet.

The good news? You can start rediscovering those pieces today by setting aside time to learn something new.

30 Minutes of Mastery

Taking just 30 minutes a day to learn something new improved my mental health, sharpened my skills, and, most importantly, helped me find myself again.

Here’s how you can do the same:

Step 1: Identify Your Peak Time

Find the time of day when you’re at your sharpest, most alert, and most capable.

  • For most, this is an hour or two after waking up.
  • Others hit their peak right after lunch.
  • Observe yourself for a few weeks. Track your energy levels throughout the day in a journal. Your peak time will naturally reveal itself.

Step 2: Block 30 Minutes for Learning

Once you’ve found your peak time:

  • Block 30 minutes of it on your calendar every day.
  • Only schedule a week at a time to allow flexibility for unexpected changes.
  • Set a recurring meeting with yourself—just like you would for an important client or project.

Step 3: Show Up & Protect Your Time

This is the hard part.

  • Show up every day (at least three times a week, minimum).
  • Don’t let distractions cancel your session.
  • Don’t use holidays or busy schedules as excuses.
  • Don’t waste this time responding to emails or texts.

Instead, use it to learn something meaningful, robotics, graphic design, mindfulness, coding, creativity, whatever calls to you. Trust your intuition.

Step 4: Observe & Adjust

As Annie Dillard said, “How we spend our days is, of course, how we spend our lives.”

By prioritizing yourself and daily learning, you’re making an investment that will pay dividends for you, your career, and society as a whole.

After all, if we’ve all left pieces of ourselves behind along the way, maybe it’s no wonder that life isn’t as fulfilling as it could be.

Is there anything more basic to a person’s functioning, to their performance, than self-confidence?

Meet Penelope Lewes

Penelope Lewes hears over and over that she’s extremely bright—brilliant even. After some reflection, it hits her:

“I’m smarter than I thought I was. And that frees up energy for other people.”

Her realization generated heat—energy for change—but also light, a clear idea of what to change. She went back to the office and immediately put her freed-up energy to good use for other people. She started stopping by people’s offices: “I chat with people and ask them how it’s going.”

There’s a well-known saying about casinos: “The house always wins.” While this isn’t strictly true for every bet, it’s undeniable that casinos set up their odds to ensure consistent profits over time. Preparation works in a similar way. When you position yourself to win consistently, you’ll triumph more often than not, and those victories compound over time.

For leaders, preparation can make the difference between occasional success and sustained excellence. Even if you lose individual battles, consistent preparation ensures long-term wins. Yet, many struggle with preparation due to misunderstandings about the mindset required or a lack of commitment to the process.

The Five Levels of Preparation

Through years of coaching college basketball and observing life in general, I’ve identified five levels of preparation. These categories describe the approaches people take and their outcomes. Take a moment to reflect on your current level as you read through them.

1. Casual: Winging It

Casual preparation is the epitome of “winging it.” It often manifests in areas you dread addressing—tasks at work, personal health, or relationships. Neglecting these aspects ultimately impacts your overall performance. Without intentional planning, key areas of your life suffer, leading to inconsistency and underachievement.

2. Cursory: Just Scraping By

Cursory preparation is slightly better but still superficial. Think back to school days when you scribbled answers on the bus just to avoid embarrassment. This approach avoids immediate trouble but risks exposing you to bigger problems. Shallow preparation makes you vulnerable to being called out for lack of depth and effort.

3. Compliant: Checking the Box

At this level, you meet expectations but do nothing more. It’s the “check the box” mentality driven by external pressure rather than internal motivation. While compliant preparation may suffice for average outcomes, it will never lead to exceptional success. Those stuck here often feel they “don’t have enough time” for thorough preparation, perpetuating mediocrity.

4. Committed: Proactive and Purposeful

Committed preparation involves taking full responsibility and approaching tasks with integrity and substance. Success isn’t guaranteed, but failures become learning opportunities rather than setbacks. Leaders at this level have an internal drive to excel and gain confidence in high-pressure situations. They experience what it means to operate in a world of excellence.

5. Constant: The Relentless Pursuit of Mastery

The highest level of preparation requires time and guidance. You can’t instantly will yourself into mastery. It’s a process of learning from others and consistently refining your approach. This type of preparation is a skill honed over time.
